Every case study below follows the same structure: the challenge as the client actually described it, the engineering approach we took, the platforms involved, the outcome, and — because no project goes exactly to plan — what we'd do differently next time.

A note on the projects below: UHD Controls Pty Ltd is a newly established practice. These case studies are representative project scenarios — built from realistic conditions, engineering decisions, and outcomes across the sectors we work in — used here to demonstrate our approach rather than as a record of completed client engagements under this company.
WATER & WASTEWATER

Regional Telemetry Network Modernisation

CLIENT CHALLENGE

A regional Victorian water authority operated 214 remote sites — pump stations, reservoirs, and treatment plants — on an RTU network installed in the early 2000s, using a proprietary radio protocol the original vendor no longer supported. Spare RTU hardware was sourced from decommissioned units, and a single radio repeater failure could take out telemetry to 30-plus downstream sites simultaneously. The authority's engineering team flagged the risk in an internal audit after a two-day outage left several pump stations running blind during a rain event.

ENGINEERING SOLUTION

We proposed a staged migration rather than a network-wide cutover: sites were grouped into eleven batches by radio path and hydraulic criticality, with each batch's new cellular/radio-hybrid telemetry gateway commissioned and run in parallel against the legacy RTU for two weeks before decommissioning the old unit. This let us validate every site's new data against its historical trend before switching operator dependency to the new system, and kept the legacy network as a live fallback until the last batch was confirmed.

The new architecture centralises on an Ignition-based SCADA platform with a redundant historian pair, cellular telemetry as primary backhaul with UHF radio as failover at sites with poor cellular coverage, and store-and-forward buffering at every RTU so a 48-hour comms outage doesn't cause data loss on reconnect.

LESSONS LEARNED

Running old and new networks in parallel added roughly six weeks to the program against a straight cutover plan, and it was worth every day of it — three of the eleven batches surfaced radio path issues during the parallel-run period that would have caused real outages under a single-pass migration. The lesson we've carried into every telemetry project since: budget the parallel-run period as core scope, not contingency.

RENEWABLE ENERGY

Grid-Scale Battery Storage Control System

CLIENT CHALLENGE

A renewable energy developer commissioning a 100MW/200MWh battery energy storage system in regional New South Wales needed a control and monitoring layer connecting the power plant controller, individual battery inverter units, and the grid connection point — built and tested on a fixed connection date driven by the network service provider's energisation schedule, with no ability to slip the date.

ENGINEERING SOLUTION

We integrated the power plant controller (PPC) with the SCADA layer to give operators a single point of visibility across battery state of charge, inverter status, and grid connection parameters, with automated logic to respond to AEMO dispatch signals within the response time the connection agreement required. Protection relay integration was tested in a staged sequence against the site's protection philosophy document before a single inverter unit was energised.

Given the fixed energisation date, we ran factory acceptance testing on the full SCADA and PPC integration in a staging environment four weeks before site energisation, catching a dispatch signal timing issue that would otherwise have surfaced during live grid testing — a far more expensive place to find it.

LESSONS LEARNED

Staging environment testing against a simulated PPC and grid signal source was the single highest-value activity in the program relative to its cost — it's now a standard line item in every BESS proposal we scope, not an optional extra we suggest if the budget allows.

UTILITIES

Zone Substation Automation Upgrade

CLIENT CHALLENGE

A regional electricity distributor needed to replace ageing RTUs at a zone substation supplying a regional town centre, where the original hardware vendor had issued an end-of-support notice and spare parts were sourced from a shrinking secondary market. The substation could not be de-energised for the upgrade — it supplies a hospital feeder among its loads — so testing and cutover needed to happen on a live, energised busbar.

ENGINEERING SOLUTION

New RTU hardware was installed and wired alongside the existing units without disconnecting the original wiring, then commissioned point-by-point against the existing SCADA data to confirm every signal matched before switchover. Switchover itself happened one feeder circuit at a time during scheduled low-load periods, with the legacy RTU left in place as an immediate fallback for the first two weeks post-cutover before decommissioning.

LESSONS LEARNED

Point-by-point verification against the legacy system before switchover took longer than the client's initial program allowed for, and we pushed back on the schedule rather than compress that step — a decision that paid off when the verification process caught two mislabelled signal points that would otherwise have shown incorrect breaker status to control room operators.

LOCAL GOVERNMENT

Metropolitan Stormwater & Flood Telemetry Network

CLIENT CHALLENGE

A metropolitan council in outer Melbourne had no automated visibility over stormwater levels at a series of flood-prone drainage points, relying on manual site checks during storm events and resident phone calls as the primary early warning mechanism. Following a flash flood event that damaged several properties, the council's engineering department was tasked with implementing automated monitoring within a single financial year budget cycle.

ENGINEERING SOLUTION

We deployed solar-powered ultrasonic level sensors and cellular telemetry units at eighteen monitoring points across the council's highest-risk drainage catchments, reporting into an Ignition-based dashboard with configurable threshold alerts sent directly to the council's duty engineer roster. A simplified public-facing view was built for the council's website, giving residents in flood-prone streets access to near-real-time levels during storm events without needing access to the operational SCADA system.

LESSONS LEARNED

Solar sizing for winter minimum sunlight hours, not annual average, was the detail most likely to cause a site outage if under-specified — two of our first four sites needed larger panels than the initial calculation suggested once we accounted for consecutive overcast days in the catchment's wettest month.

MINING

Mineral Processing Plant Control Upgrade

CLIENT CHALLENGE

A mineral processing operation in regional Victoria was targeting a throughput increase across its crushing and screening circuit, but the existing PLC platform — installed at initial plant construction — was already running near its scan-time ceiling and offered no practical path to add the additional instrumentation the throughput increase would require. The safety instrumented functions protecting the crusher and conveyor system needed to remain untouched throughout.

ENGINEERING SOLUTION

We migrated the process control logic to a Rockwell PlantPAx-based architecture on new ControlLogix hardware, physically segregating the safety instrumented functions onto a dedicated safety PLC rather than combining them with the standard control logic — a deliberate architectural choice that meant the safety system testing and documentation could proceed independently of the throughput-related control changes. New instrumentation for material flow and crusher load monitoring was integrated in stages during scheduled maintenance shutdowns.

LESSONS LEARNED

Separating the safety PLC from the process control PLC added upfront hardware cost the client's initial budget hadn't anticipated, but it meant the safety case documentation didn't need to be re-certified every time we touched throughput-related logic later in the program — a trade-off we'd recommend on any brownfield project where safety and process control were originally combined on one controller.

MANUFACTURING

Automotive Component Line Control Modernisation

CLIENT CHALLENGE

A Melbourne-based automotive component manufacturer was running a precision machining and assembly line on a PLC platform discontinued by its original vendor, with changeover times between product variants running close to ninety minutes — a figure the plant manager needed to cut significantly to remain competitive against an offshore alternative supplier being evaluated by the client's largest customer.

ENGINEERING SOLUTION

We migrated the line to a Beckhoff TwinCAT-based control architecture, taking advantage of EtherCAT's simplified wiring topology to reduce the physical rewiring burden of the retrofit, and rebuilt the changeover sequence as a set of parameterised recipes rather than a manual step-by-step process requiring operator judgement calls at each stage. HMI redesign focused specifically on reducing the number of screens and confirmations an operator needed to navigate during a changeover.

LESSONS LEARNED

The changeover time reduction came almost entirely from removing operator judgement calls from the sequence, not from faster machine cycle times — a reminder that a control system upgrade's biggest win is often in the workflow it enforces, not the hardware it runs on.

FOOD & BEVERAGE

Dairy Processing Batch Control & Traceability System

CLIENT CHALLENGE

A regional Victorian dairy processor needed full batch traceability from raw milk intake through to finished product to meet a new export market's documentation requirements, but its existing batch records were compiled manually from operator logbooks — a process that took up to three days to produce a single batch traceability report on request, well outside the response time the new export certification required.

ENGINEERING SOLUTION

We built batch control sequencing directly into the existing Siemens S7 platform, capturing tank-to-tank transfers, pasteurisation parameters, and CIP cycle completion automatically as the process executed, then layered an Ignition MES module on top to assemble that data into a batch genealogy report generated on demand rather than compiled by hand. CIP cycle verification logging was tied directly to the batch record, so a batch could not be marked complete without a verified CIP cycle preceding it.

LESSONS LEARNED

Building the traceability logic to make an incomplete CIP cycle physically block batch completion, rather than simply flagging it for review, removed the compliance risk of a batch being manually marked complete under production pressure — a control we'd now recommend as standard on any regulated batch process, not an optional strictness setting.

TRANSPORT INFRASTRUCTURE

Road Tunnel Ventilation & SCADA Upgrade

CLIENT CHALLENGE

A metropolitan road tunnel operator needed to upgrade an ageing SCADA and ventilation control system that had never received a formal OT cybersecurity review, discovered during a routine audit that flagged a flat network architecture with no segmentation between the tunnel's operational control network and its corporate-connected building management system. The tunnel operates 24 hours a day with no acceptable window for taking ventilation or fire/life-safety systems offline.

ENGINEERING SOLUTION

We redesigned the network architecture around an IEC 62443 zone-and-conduit model, introducing a demilitarised zone between the tunnel's life-safety and ventilation control network and its corporate-connected systems, and rebuilt remote access to require a jump host with logged, time-limited sessions rather than a standing VPN into the control LAN. All hardening work was staged and tested during overnight low-traffic possession windows, with a rollback plan tested in advance for every network change.

LESSONS LEARNED

Testing every network segmentation change against a documented rollback procedure before implementation, even for changes we were confident about, meant one misconfigured firewall rule on night three was reverted within eleven minutes instead of becoming a life-safety system incident — the entire reason that discipline exists, and the reason we don't skip it under schedule pressure.
